Separate extraction, interpretation and action
Document automation is not one step. A system may need to receive a file, extract text, locate relevant values, interpret them and propose a record update. Each stage can fail differently.
Begin with a narrow document type and an agreed output. A request to “process all documents” hides differences in layout, language, scan quality and business meaning. Use sanitised representative files, including difficult examples.
Preserve a connection to the source
| Stage | Output to keep | Validation |
|---|---|---|
| Intake | File identifier and allowed type | Size, content and access checks |
| Extraction | Text and location where available | Empty or unreadable page detection |
| Interpretation | Proposed fields and source references | Schema and business-rule checks |
| Review | Accepted values and corrections | Named reviewer |
| Update | Saved record and action history | Authorisation and duplicate protection |
A model may produce a plausible value that does not appear in the file. Prefer a review interface that shows the source passage next to the proposed field. Mark missing or ambiguous data explicitly rather than forcing a guess.
Keep document text from becoming authority
Documents can contain hostile instructions. The processing tool should not follow a paragraph that asks it to send files elsewhere or change permissions. Enforce storage access, allowed destinations and action scope on the server.
Decide retention and provider handling before sending private material to an external model. Avoid logging raw document content in general application logs. This is an implementation boundary to agree with the data owner, not a promise of universal compliance.
Release with a controlled review path
Test repeated uploads, unreadable files, conflicting values and a provider timeout. Confirm that reprocessing does not duplicate records. Start with human approval before updates, then consider narrowly bounded automation only where error handling and ownership are proven.
Discuss AI automation together with the integration that will receive the approved result.
A practical question
What should happen to an unreadable document?
Keep it in an explicit review or failed-extraction state. Request a better source where appropriate. Do not manufacture values to satisfy an output schema.
